# Designing a fair unified leaderboard

How to design one leaderboard across polls, games, attendance and steps that people trust: sources, caps, staff exclusion, wallet points and audit.

**A fair unified leaderboard is one ranking that every participant believes, which means the rules are published, the sources are balanced, staff are excluded and corrections are visible.** Sociana keeps one board for an occasion: social posts, polls, games, attendance, steps, scans, feedback and hospitality answers all post to the same points record, and the leaderboard reads from it. That design removes one common source of unfairness (a separate board per game) and exposes others you must manage on purpose.

This post is a design checklist. It draws on what the platform documents, and it flags choices where you, as the organiser, set the policy.

## Why one board instead of many?

Most event apps keep a leaderboard per game. That sounds tidy until you notice who wins: the person who found the one game they are good at, played it often and ignored everything else. A unified board rewards showing up in the whole occasion. In the attendee app the Leaderboard tab shows All Activity for the overall ranking, or Activity Tracker for individual contests, with your own rank beside each. An Individual and Teams switch changes the view, and time and activity filters narrow it to a day or a single game.

One board also makes the incentives legible. If a quiz answer, a QR scan and a completed feedback form all count, people understand that taking part is what is being rewarded.

## Step one: decide what you want people to do

Start from behaviours, not from features. Write down the five things you want a participant to do in this occasion. Common candidates:

1. Sign up or confirm their profile.
2. Attend the sessions and activities that matter.
3. Answer polls and quizzes.
4. Give feedback.
5. Contribute to the feed or a contest.

Each behaviour gets a point value. The relative sizes tell people what you care about. If a feedback form earns as much as a hard quiz, you will get a lot of feedback forms. If attendance at the closing session earns nothing, the room will thin out.

## Step two: balance sources and set caps

The risk of a rich board is that one source dominates. A game people can replay endlessly will bury everything else. Set caps by source and by period, such as a maximum per game per day, so that variety wins over volume. In the step challenge context the platform already supports daily caps to stop outliers distorting rankings.

Think about repeatability. A scan that can be done once per person is different from one that can be repeated. Attendance rules can control time windows, group eligibility, repeat scans and scan limits, and removing scans can reverse ineligible points. Choose these deliberately and write them down.

## Step three: keep staff and testers off the board

Nothing damages trust faster than seeing a member of the organising team at the top. The board supports excluding staff accounts so internal team members never top a table. Decide before launch who counts as staff: the agency, the client’s own event team, volunteers, speakers. Apply the exclusion to public leaderboards and venue-screen displays too, because those are the screens people photograph.

Also exclude test accounts created during setup, or reset them before launch.

## Step four: separate leaderboard points from wallet points

This is the most misunderstood design rule. Leaderboard points measure participation and decide rank. Wallet points are spendable in the reward store. Sociana is designed so that spending a reward does not lower a leaderboard rank, and that is deliberate. If redeeming a mug dropped you from fourth to sixth, people would stop redeeming, or stop trusting the board.

The [reward store](https://sociana.in/features/points-wallet-and-reward-store/) uses points prices, stock and per-person limits, and staff can redeem by scanning the participant’s QR. Plan the stock and the limits with the same care as the scoring. A reward that runs out in the first hour is a promise broken.

## Step five: plan corrections and make them visible

Mistakes happen. A scanner is misconfigured, a quiz question has two correct answers, a participant is credited twice. The platform lets admins add or subtract points manually, with the change logged. Use that capability honestly:

- Publish a short “how corrections work” line in the rules.
- Make adjustments only through the admin route, never off-system.
- Keep a record of what was changed and why.
- Pause the board while you fix a problem. A paused leaderboard shows a small red lock to participants, which is better than a wrong ranking people have already screenshotted.

## Step six: choose the view that fits the audience

Individual rankings suit awards and recognition. Team views suit offsites and programmes where belonging matters more than individual glory. In a partner meet you may want a Partners board and no Employees board at all. Time filters let you run a daily winner alongside the overall one, which keeps late joiners in the game.

Think too about who can see what. Public leaderboards and venue screens broadcast rank to the room. Some audiences, such as stockists or compliance programmes, may prefer that rank be private. Our guide to the wider [leaderboards and rewards](https://sociana.in/platform/leaderboards-and-rewards/) cluster covers the options.

## What can go wrong?

| Failure | Cause | Remedy |
| ----------------------------- | -------------------------------- | -------------------------------------------- |
| One game wins the whole board | No caps by source | Cap points per source and per day |
| Staff at the top | Exclusion not applied | Exclude staff, agency, testers before launch |
| Rank drops after redeeming | Wallet and leaderboard conflated | Keep them separate and say so in the rules |
| Late joiners give up | Only an overall board | Add daily or per-activity filters |
| Disputed scores | No correction path | Published rules, logged adjustments, pause |
| Gaming through repeat scans | Loose scan rules | Time windows, repeat limits, reversal |

## How do you measure whether the board is working?

Do not judge a board by the winner’s total. Look at the spread. If five people hold most of the points and everyone else has almost none, the board may be motivating a few and discouraging the rest. We call this leaderboard engagement spread: how points are distributed across eligible participants, with the denominator stated.

A practical read of your own board during the occasion:

1. What share of eligible participants have earned any points?
2. How are points split by source?
3. Is the median participant above zero, and by how much?
4. How many people earned points on more than one day?

These are questions you can answer from the exports without any outside benchmark.

## Frequently asked questions

**Can the same board feed the venue screen and the web?** Yes. The same board feeds venue screens and the public web, so exclusions and corrections matter on those surfaces too.

**Do badges change the ranking?** Badges are a separate recognition layer. Current badges focus on steps and streaks, with tiers and period goals. Do not promise arbitrary badge triggers.

**How do I stop one team from running away with it?** Set team targets and use caps, and consider showing improvement or consistency alongside totals. Our post on [rewarding consistency in step challenges](https://sociana.in/blog/step-challenge-data-quality/) explains why totals favour the already fit.
