How we would run a 90-day employee step challenge across four cities

This is a plan, not an event we have run. There is no client and there are no results here. It shows how we would run this occasion with modules that work today. Screens are real screens from other Sociana apps, captioned with the app they come from, or marked as concepts.

An illustrative plan, not a challenge we have run: how Sociana would run a 90-day step challenge for 1,200 employees in Mumbai, Pune, Bengaluru and Hyderabad. Steps sync from Health Connect on Android and Apple Health on iPhone, teams of eight compete inside and across cities, streaks and badges reward people who will never top a board, and HR sees valid synced days rather than raw totals.

The brief

An HR team wants a wellness push that lasts longer than a fortnight. Earlier challenges started well and emptied by week three, because the same twenty runners topped the board and everybody else stopped looking. People also complained that a phone left in a car on a bumpy road counted more than a real walk.

We would split 90 days into three legs of 30, each with its own team target and a fresh city race, so a slow start does not decide the quarter. Teams of eight are mixed by function inside one city. Rankings use valid synced days and a capped daily count, so walking every day beats one 40,000-step Sunday. Badges and streaks recognise consistency. HR receives a weekly export and never has to read a step count by hand.

Modules

What we would switch on, and why

Each module exists in the platform today. Where a public screen exists, it comes from another Sociana app and is captioned with that app's name.

Employee code login

Employees sign in with their employee code or a company email on an allowed domain, so contractors and family members stay out.

Step challenges

Daily sync from Health Connect or Apple Health with a daily cap, a minimum for a valid day and manual entries excluded from rankings.

Groups

City groups and teams of eight, each with a captain; leaderboards, notices and team chat are scoped to the team and the city.

Badges

Badges for 7, 30 and 60-day streaks and for each leg completed, so a steady walker is recognised without a podium.

Personal stats with total steps, today steps, streak and daily average tiles, a badges earned 4 of 7 counter and an expedition badges grid of earned and locked badges

Run plan

Day by day

  1. Three weeks before

    Teams and rules

    • Import employees with city and function; form teams of eight and name captains.
    • Publish the rules page: daily cap, minimum valid day, sync window, what is excluded.
  2. Week before launch

    Practice week

    • Everyone installs, connects their health store and syncs; captains chase their team.
    • Practice steps do not count, but the app shows who has synced at least once.
  3. Days 1 to 30 · leg one

    Start every city level

    • Team targets set from practice-week averages; city race board live from day one.
    • Admins review flagged days weekly and exclude them before the board updates.
  4. Days 31 to 90 · legs two and three

    A fresh race each month

    • Boards reset per leg; streak badges carry over, so consistency still shows.
    • Mid-leg walk events in each city, with QR check-in for bonus points.
  5. Week after day 90

    Close and recognise

    • Final exports to HR; leg winners and streak holders announced in each city.

For the organiser

What your team would see

Valid days, not raw totals

How many people synced a valid day this week, by city and team, which is the participation number HR reports.

Flagged days to review

Unusual days that admins have flagged, listed for a decision to keep or exclude before the board updates.

Drop-off by team

Teams whose members stopped syncing, so a captain can be nudged before the leg is lost.

Risks

What could go wrong, and how we would handle it

A few heavy walkers dominate.

A daily cap and ranking on valid days keep the board within reach of most teams.

Wearable users expect a direct Fitbit or Garmin connection.

We say upfront that the route is the phone's health store; most watches can write into it.

Participation fades after a month.

Three legs with resets, city walk events and team nudges each Monday.

Health data worries.

Steps are read only with permission, only step counts are used, and the trust centre explains who sees them and when they are deleted.

Questions

About this scenario

Has Sociana run a 90-day, four-city challenge?

No; this page is an illustrative plan. The step sync, team boards and streaks it uses ran in the HSBC Wellness Expedition, a 45-day team challenge for 600 colleagues, whose screens are shown here with captions.

How do you stop phones in cars from counting?

A daily cap, a minimum for a valid day and an admin review of flagged days. Manual entries are excluded from rankings.

Which devices are supported?

Android phones through Health Connect and iPhones through Apple Health. Watches that write to those stores work through the phone; Fitbit and Garmin are not connected directly.
